How a free project turns into a paying customer

Free is not a trial. Free is the entire discovery phase, and it costs almost nothing to serve.

  1. 1Open a free labTwelve labs are live. The first full project in each one is free forever, with its research question, ten written steps, the people to interview, the defence questions and the marking rubric.
  2. 2Do the workThree or four projects a year alongside school, in different industries. High-Tech uses only free browser tools. No-Tech uses paper and conversations, so a classroom with no electricity runs the identical curriculum.
  3. 3Submit for assessmentMarked out of 20: artifact 6, process and its failures 6, defence 8. Ten logged relationships are required per project. AI marks and written feedback returns within two weeks.
  4. 4The conversion momentThe student names the industry that is theirs and asks for a second project in the same lab. Willingness to pay appears here, not at signup, and no amount of free content substitutes for it.
  5. 5Pay at achievementEAD Plus is a low flat monthly or annual family subscription covering up to three children, and Level 1 certification is charged at the assessment rather than at the start. Rates are set per country.

The moat, ranked honestly

What is copyable and what is not

Ordered from weakest defence to strongest. The business sits on the last three cards, not on the first.

Content and method: copyable

Twelve labs, 240 written steps and the two-route design are public and can be cloned by anyone with a writing team. Treat this as distribution spend, not as an asset.

Assessed evidence: costly to copy

Every certified project carries a marked artifact, a documented failure record, a recorded defence and ten logged relationships. A competitor has to build the marking operation, not just the pages.

A recognised credential: hard to copy

Value comes from institutions accepting the levels. Curriculum is already mapped to SNC and PCTB, Cambridge and KHDA. Formal recognition is a Year 5 target of three institutions; today it does not exist.

The network: not copyable

Students, mentors, industry sponsors and alumni, where posting, peer review and mentor circles open only after one completed project. Membership is earned by work, so the network cannot be bought or cloned.

The reasons to say no

There is no longitudinal outcome data, so the ten-year claim is checkable in 2036 and not today. Conversion from free to paid is unproven at scale, human certification does not scale linearly and is deliberately the expensive part, only the opening project in each lab is written step by step, and the market's willingness to pay for a new credential is untested. For this to be large, one thing has to be true: that a meaningful fraction of students who finish their first free project start a second one in a different lab.

Every figure below is a target from the plan. None of it is achieved, and the last one is a claim that settles publicly.

  3. Year 10 · 2036Target: the claim gets checkedThe 2026 cohort turns twenty holding 50+ certified projects and a network of about a thousand people, at the age their classmates begin sending CVs. A target. The longitudinal data will settle it publicly, including if it disappoints.

Why give the core away free?
Because discovery is the expensive part of the sale, and free content is the cheapest way to run it. Twelve fully written projects cost almost nothing to serve, and they produce the one moment that creates willingness to pay: a child saying which industry is theirs. Free is not a trial. Paid begins only when a student picks a niche and wants depth in it.
What stops a large ed-tech company copying this?
Nothing stops them copying the content or the method. Both are public and easy to clone, and we plan on that. Harder is the marking operation behind assessed evidence. Harder still is a credential institutions accept. Hardest of all is the network of students, mentors, industry and alumni, where posting and peer review are earned by completing a project. The business sits on those three.
What is the free-to-paid conversion rate today?
Unmeasured. [FREE-TO-PAID CONVERSION — NOT YET MEASURED] is the honest answer, and conversion at scale is unproven. The Year 1 figures of 20,000 students on a free project, 600 paying families and 25 paying campuses are targets, not traction. The first metric to watch is not payment. It is what fraction of students who finish one free project start a second one in a different lab.
How much are you raising and what does it buy?
The amount is not fixed on this page: [ROUND SIZE — CONFIRM] and [USE OF FUNDS SPLIT — CONFIRM]. What money buys is the part that does not scale on its own. Human certification runs at about US$12 per paying family per year and stays human deliberately. Beyond that, writing projects P03 to P12 in each lab, and school delivery across Lahore and Dubai. Ask and the founder fills in both figures.
Is the founder full-time on this?
No. Haroon Khalid is Director of Products at Dimitra.io, an AI AgriTech platform running products in 10+ countries, and builds EAD alongside that role. EAD is a second engagement rather than a full-time one. Price that in now rather than find it out later. The 12 labs, 240 written steps, open-source LMS core and Lahore classroom delivery were all built on that basis.
What is the exit or the long-term structure?

The Year 5 targets are 3 institutions formally recognising EAD levels and US$1.8M to US$3M ARR. A strategic buyer would be buying recognised assessment and an alumni network, not the free content, which anyone can take.
What would make you shut this down?
One metric decides it: what fraction of students who finish their first free project go on to a second one in a different lab. If that fraction stays low, the discovery phase is not working and no pricing change repairs it. The second test is whether schools renew after the Guaranteed Term Pilot, which is refunded in full if the EAD class does not outperform a matched comparison class.
